So I just got the 12K miles service. All good.
Software was updated and the version turned out to be 021_004_040
Model is late production 2018 R 1200 GS Rallye Edition.
Could it be that difference between versions 021_104_020 vs 021_004_040 is model based?
    Perhaps R 1250 GS vs R 1200 GS?

It's not model based. BMW motorcycles w/TFT are all using same software.

My 2018 R1200GS updated a few weeks ago is now at 021_004_040. It may just be model specific. Also I needed to re-calibrate my shocks after.

BMW Motorrad uses the same software on all TFT bikes worldwide.

What do you mean by "re-calibrate the shocks"?

After the new code was installed the back shock was noticeably weaker. Basically I was bouncing around like I had a bad shock. I went back and after checking for leaks and found none he figured the new download did something and the shock needed to be re-calibrated. He wanted me to make an apt but I didn't want to wait. I connected my GS-911 and re-calibrated like in this video.

But definitely with different settings enabled/disabled. EU bikes (and I believe Canadian as well) can switch to km/h instead of mph and back, US bikes can not.

Does anybody know how the version numbers work? Are they strictly numerically increasing? So is

021_104_020 a higher version than 021_004_40 or are their other elements (like bike model) encoded somewhere in this number?

Yea, that logic would make too much sense! As the latest version ends in 020 and the previous ended in 040! There appears to be no relationship in numerical sequences.

    Anyone in the loop?

Could be. But do you trust BMW to do best practices? Given the overall software quality and consistency, I'd say "best practices" is darn low on their priorities.

I just bought a new 2020 last week. It looks like the dealer did not update my bike:

My personal experience and what others have reported most BMW dealers won’t do the update on a newly sold bike. I suspect because it takes too long. Doesn’t seem right to me. I ended up waiting a year and paying another BMW dealer $30 to do the update while they did some other work on the bike.

The local dealer where I bought the bike went under 6 months after I bought it :(. They had been in business 28 years. Very sad. Now the nearest dealer is 2 hours away. Anyway the update took about 3 hours but I’ve heard others here say it can take all day, ~7 hours so.

Pretty much every single time I had my bike at the shop for other things I also got a software update since there was always something that plain didn't work in either Bluetooth or other Connectivity features. As said, my GSA was the single most updated "device" in my household.
